The enquiry usually starts the same way: "We are paying enterprise prices for a platform we use ten percent of." The answer is rarely a lift-and-shift.
ServiceNow is a superb platform for organisations with the scale and the team to run it. Many mid-sized enterprises in the GCC have neither, and the renewal conversation becomes the trigger to move. Freshservice covers the ITIL processes they actually use at a fraction of the licence and administration cost. The migration, however, is a redesign with data attached, and treating it that way is what makes it succeed.
Step 1: Decide what you are not bringing
Start by listing every ServiceNow module, custom table, workflow and integration in use, and mark each one as keep, redesign or retire. Most organisations discover that half of their customisations exist because someone asked for them in 2019. Freshservice rewards simplicity; this is the moment to claim it.
Step 2: Redesign the catalogue, do not copy it
A ServiceNow catalogue with 300 items, many with their own custom variables and flows, does not map one-to-one into Freshservice, nor should it. Pull twelve months of request data, rank items by volume, and rebuild the top forty with Freshservice request items, forms and approval workflows. Everything else becomes a generic request with a category.
Step 3: Map the data model explicitly
Build a mapping workbook covering ticket types, states, priorities, categories, groups, users, locations and custom fields. ServiceNow states like "Awaiting User Info" and "On Hold" have Freshservice equivalents, but the mapping must be written down and agreed, especially where reporting continuity matters.
Step 4: Migrate the CMDB selectively
ServiceNow CMDBs accumulate thousands of stale configuration items. Migrate the CI classes that matter - servers, network devices, business applications, end-user devices - and their key relationships. Then deploy Freshservice Discovery so the live data takes over from the imported baseline rather than repeating the staleness problem.
Step 5: Rebuild integrations with the platform you have now
Entra ID or Active Directory sync, SSO, Microsoft Teams, monitoring alert ingestion and HRMS-driven onboarding are the integrations most GCC clients carry across. Some move to Freshworks marketplace apps; some need middleware. Inventory them early, because integration work usually sets the timeline.
Step 6: Migrate tickets, knowledge and users in a controlled run
Migrate open tickets, the last twelve months of closed tickets, knowledge articles and users through an API-based process that preserves conversation history and attachments. Run a sample first, reconcile counts and spot-check a hundred tickets with real agents before the full load.
Step 7: Plan the cut-over around the business, not IT
Freeze changes in ServiceNow, run the delta migration, switch email routing and SSO, and keep ServiceNow read-only for a defined period. Choose a window that avoids month-end, major releases or Ramadan working hours, and staff hypercare on the floor for the first two weeks.
Common mistakes we see
- Trying to recreate every ServiceNow customisation in Freshservice instead of asking whether it is still needed.
- Migrating the entire ticket history, which bloats the instance and tells you nothing.
- Deferring discovery until after go-live, so the CMDB is empty when agents need it.
- Training everyone on features rather than training agents, approvers and employees separately on their tasks.
- Skipping the 90-day review, when the data finally shows which SLAs and categories need adjusting.
A ServiceNow-to-Freshservice migration done well leaves you with a simpler platform, lower costs and a service desk that understands its own configuration. Done as a lift-and-shift, it leaves you with ServiceNow's complexity on a cheaper licence.
Workdeft has migrated enterprises across the UAE, Saudi Arabia and the wider GCC from ServiceNow, Jira Service Management and ManageEngine to Freshservice. If a renewal is approaching, we can run a migration assessment that scopes the effort and the savings before you decide.
